In 2015, end-to-end encryption was still a bolt-on you installed yourself: Peerio's pitch was one free desktop app replacing three insecure ones — Gmail for mail, Dropbox for files, HipChat for chat — with cryptographers rather than product managers setting the agenda. The follow-through came fast: within about a year Peerio shipped its iOS and Android apps, closing the mobile gap promised at launch.

The competitive field it seeded grew along two paths. Keybase attacked the addressing problem, building encrypted chat around usernames from other sites instead of phone numbers or emails, then extended to groups with its Slack-like Teams alpha. Meanwhile the incumbents absorbed the idea from above: Google tested client-side encryption inside Gmail itself starting in late 2022 before rolling out end-to-end encryption for enterprise Gmail on mobile.

First-order effects

  • Consumers and small teams get a zero-cost, single-app substitute for three paid or freemium services at once, forcing Gmail, Dropbox, and HipChat to be compared against an encryption baseline they don't meet by default.
  • Peerio must now deliver on the mobile promise quickly, since a desktop-only encrypted suite loses to any rival with phones covered — which its own subsequent iOS and Android release addressed.

Second-order effects

  • Rivals can't simply copy 'encrypted'; Keybase's username-based addressing shows differentiation shifting to identity and key management — how you find and verify people — rather than the crypto itself.
  • Platform vendors like Google face pressure to fold encryption into their own clients, as its later Workspace client-side encryption work shows, because every standalone encrypted suite is an argument for leaving the platform.

Third-order effects

  • If the pattern holds, standalone privacy suites become transitional products: once the large platforms ship end-to-end encryption natively, as Google did for enterprise Gmail, the market consolidates around whoever owns the user's existing workflow, not whoever shipped crypto first.
  • Encryption stops being a selling point and becomes table stakes, pushing competition up the stack to collaboration features — the ground where Keybase's Teams play and the incumbent suites already compete.

The trend: End-to-end encryption is migrating from niche standalone apps into the default feature set of mainstream communication platforms, eroding the standalone privacy-suite category it created.
